How to Map Your Business Process Before You Automate It

Process Automation 3 min read

The most common reason automation projects disappoint is not the software. It is that nobody fully understood the process before it was automated. Mapping your process is the cheapest and most valuable step you can take.

What is process mapping?

Process mapping means describing, step by step, how a piece of work moves through your business: who does what, in what order, with which tools and information.

Why it matters

  • It shows hidden steps and delays
  • It reveals duplicate work
  • It helps staff agree on one way of working
  • It makes automation and AI projects clearer and cheaper

Step 1: Choose one process

Pick a process that matters, such as “enquiry to quotation”, “order to delivery” or “job completed to payment received”.

Step 2: Define start and end

State the trigger (“customer sends an enquiry”) and the finish (“payment received and recorded”). This prevents the map from growing endlessly.

Step 3: Ask the people who do the work

Interview staff and ask them to walk you through what really happens, not what the manual says. Small details often explain big delays.

Step 4: Write down each step

For every step, note:

  • Who does it
  • What they do
  • What tool or document they use
  • What information goes in and comes out
  • How long it takes, roughly
  • What can go wrong

A simple table or sticky notes on a wall are enough.

Step 5: Mark the pain points

Highlight steps with waiting time, repeated typing, frequent mistakes, unclear ownership or approvals that add no value.

Step 6: Redesign

Ask for each step:

  • Can we remove it?
  • Can we combine it with another?
  • Can we simplify it?
  • Can we automate it?

Do these in that order. Removing is better than automating.

Step 7: Define rules and exceptions

Write down the decisions in the process, such as “orders above a set value need approval”. Automation depends on clear rules, and AI needs clear boundaries.

Step 8: Test and improve

Run the new process with a small number of real cases, gather feedback and adjust before rolling it out fully.

Key takeaway

Understand before you automate. A clear map turns vague frustration into specific improvements.

FAQ

How long does mapping take?
A single process can often be mapped in a few hours with the right people in the room.

Do I need special software?
No. Paper, a whiteboard or a spreadsheet works well.

Should the owner do this alone?
Better not. Staff who do the work know the details and are more likely to support the changes.
